Cardinal Focus: The Focus Workbook
You know you need strategic focus
But here's what keeps getting in the way:
- You don't have enough operating budget for a consultant
- Generic business planning templates don't fit mission- or values-driven work
- You need to think this through yourself, but you also need the right framework to do it
You're tired of cookie-cutter frameworks that don't account for your actual circumstances.
You need a system that helps you build a custom plan that works for you.
That's exactly what the The Focus Workbook helps you do.
The Focus Workbook
The Focus Workbook is a comprehensive, self-guided strategic planning tool designed specifically for nonprofit leaders, social entrepreneurs, and mission-driven founders.
It is a complete strategic thinking system (vs. a generic template or worksheet that may give you the same results everyone else receives).
As a core component of the Cardinal Focus path of the Cardinal Compass Framework, this workbook takes high-level organizational strategy and scales it down into a personal system for the mission-driven leader.
It uses the five elements of the Compass—Alignment, Focus, Reflection, Flow, and Sustainability—to help you leverage your Cardinal Leadership Archetype strengths with less drag... so you can lead with strategy and act with focus.
Go From Diagnostics To Action Plan
90-120 Minutes of Deep Strategic Work
The Workbook guides you through eight focused sections:
1. Current State Assessment
Get honest about where you are — your business context, what's working, what's not, and what you're avoiding.
2: Team & Culture Diagnostic
Assess team dynamics, identify culture gaps, and understand where alignment is breaking down.
3: Collaboration & Relationships
Evaluate internal collaboration and external partnerships — what's working, what's draining, and where attention is needed.
4: Strategy & Priorities
Identify the 1-3 priorities that actually create leverage and diagnose your decision-making patterns.
5: Energy & Capacity Audit
Map where your energy goes vs. where it should go, and identify what's creating unsustainable pace.
6: Archetype Application
Apply your Cardinal Leadership Archetype to design around your patterns instead of constantly compensating for them.
7: Cardinal Compass Diagnostic
Rate yourself across all five Compass elements and identify which one unlocks the most progress.
8: Strategic Action Planning
Translate everything you've discovered into concrete priorities and next moves.
You'll create:
- Your definition of "wildly successful" for the next 90 days
- Your non-negotiables (what won't change)
- Your commitment to what will change
The Complete Focus Workbook
30+ pages of strategic diagnostics, planning frameworks, and reflection prompts. Scroll through the carousel below to see what you'll receive.

This Workbook Is For You If:
- You're a strategic operator, SMB executive, founder, or nonprofit executive preparing for 2026
- You need strategic focus but can't justify extensive consulting right now
- You're self-directed and prefer to do deep thinking work yourself with the right framework
- You want a planning tool that understands mission-driven work, not generic business templates
- You've taken the Cardinal Leadership Archetype Assessment and want to go deeper
- You need to complete strategic planning on your timeline, not someone else's schedule
- You're willing to be honest about what's not working (not just celebrate what is)
- You're ready to invest 90-120 minutes in focused strategic thinking
This Workbook Is Not For You If:
- You need someone to facilitate the thinking and co-create with you (that's the Focus Sprint)
- You want a quick checklist or one-page template (this requires a little more work)
- You're not willing to be honest with yourself about what's actually not working
- You need comprehensive implementation support right now (that's a Diagnostic session or Intensive)
- You're looking for industry-specific tactical advice rather than strategic framework
The Focus Workbook is different because it's built on three pillars:
Your Cardinal Leadership Archetype
Unlike one-size-fits-all planning, every section connects to how YOU naturally lead — your strengths, your blind spots, your predictable patterns - so you can act with focus.
Calibrators get stuck in analysis paralysis.
Navigators fight urgency that hijacks strategy.
Sentinels carry systems-level thinking alone.
Bridge-Builders drown in coordination complexity.
Culture Catalysts tolerate behavior that contradicts values.
Architects build for future scale at the cost of present traction.
The Workbook helps you design around your pattern instead of constantly compensating for it.
The Cardinal Compass Framework
The Cardinal Compass Framework is how we partner with mission-driven leaders to build operational infrastructure that supports your capacity.
The Cardinal Compass is a values-driven pathway with the following five elements that must work together.
ALIGNMENT ensures shared direction.
FOCUS clarifies strategic priorities.
REFLECTION reveals current reality and options.
FLOW creates capacity-honoring systems.
SUSTAINABILITY builds for lasting impact.
Most leaders over-optimize one thing (usually Focus or Flow) while neglecting the others... then wonder why they're working hard but not seeing results.
This workbook takes our high-level organizational strategy and scales it down into a personal system for the mission-driven leader.
You'll diagnose which element is weakest and which ONE element, if strengthened right now, unlocks progress across everything else.
Mission-Driven Context
This Workbook was built for leaders who are balancing:
- Impact AND operations
- Team AND mission
- Community benefit AND organizational sustainability
- Values AND results
Generic business planning tools ask: "How do we maximize profit?"
This Workbook asks: "How do we maximize impact while building sustainable systems?"
That's a fundamentally different question — and it requires a fundamentally different framework.

Step 2: Receive Your Workbook in January 2026
Delivered as both a fillable PDF and Notion template by January 31, 2026 (or earlier if we finish ahead of schedule).

Step 3: Complete on Your Timeline
Block 90-120 minutes on your calendar. Or break it into 3-4 shorter sessions over a few days. Work through the eight sections at your own pace.
Most effective approach: Set aside focused time with no distractions. Close your email. Silence your phone. Make coffee or tea. Sit down with the hard questions.
The more candid your answers, the more valuable your strategic plan.
Step 4: Build Your Strategic Plan
By the end, you'll have:
- Focus for your strategic priorities (not all 10, just the 1-3 that unlock the rest)
- Understanding of your alignment gaps (where people, processes, or energy are misaligned)
- Awareness of your archetype patterns (so you can design around them and act with focus)
- A diagnosis of which Compass element needs attention (your leverage point)
- Concrete next moves (not vague intentions)
Step 5: Implement—With Optional Support
The Workbook stands alone. You can implement what you discover on your own.
But if you complete it and realize you need strategic partnership to turn insight into action:

What is your refund policy?
If you complete the Workbook (and its pre-work) with candid, authentic responses, and do not have crystal clear top 1-3 strategic priorities or concrete next steps to build traction, I'll refund your investment in full.
This allows you to evaluate the Workbook's value risk-free.
Is this the same as the Sprint Prep workbook?
No. They're different products:
- Sprint Prep (30-45 minutes) is a shorter diagnostic designed as pre-work for the 90-minute The Focus Sprint. It's included free when you book a Sprint.
- The Focus Workbook (90-120 minutes) is comprehensive and stands alone as a complete strategic planning tool. You can use it independently or as deeper preparation for a Sprint or Diagnostic session.
Think of Sprint Prep as diagnostic triage.
The full Workbook is comprehensive strategic planning.
Can I share this with my team?
Your purchase includes one copy for your personal use.
If you want to use it with your leadership team or staff, email me about team licensing options. I can create a custom package with volume pricing and additional support.
What if I need help completing the Workbook?
There will be instructions throughout the Workbook.
You'll have email access to me for 30 days after the workbook is distributed. If you get stuck on a section, need clarification, or want coaching on a particularly difficult question, just email me. I may also consider open office hours.
If you realize you need more substantial facilitated support, you can use your 20% credit to book a Focus Sprint where we work through your findings together.
What formats will I receive?
Both:
- Fillable PDF - Works on any device, printable, can be saved/archived, perfect for offline work
- Notion template - Interactive digital workspace, tracks progress, integrates with other systems
Both can ensure you have privacy or be easily shared with your trusted advisors.
Use whichever format (or combination) works best for you.
In case you aren't familiar, Notion is a web workspace that can act as a digital home base for you, your team, and/or your organization. Learn more about Notion.
How long does it take to complete?
You should be able to complete the Workbook in two hours or less. With less focus, it could take longer.
You can do it in one focused session, or break it into 3-4 shorter sessions over several days.
There's no "right" way. Work at the pace that allows you to be thoughtful and honest.
Do I need to have taken the Cardinal Leadership Archetype Assessment first?
It helps, but it's not required.
A section of the Workbook applies your archetype to strategic planning, so knowing your archetype enhances that section. But the other seven sections are valuable regardless.
If you haven't taken the assessment yet, you can take it for free before or after pre-ordering.
How does the Workbook connect to the Cardinal Compass Framework?
The Focus Workbook is the self-guided entry point into the Cardinal Focus Suite —a collection of tools designed to help you act with intentionality.
As a core component of the Cardinal Compass Framework, this workbook takes our high-level organizational strategy and scales it down into a personal system for the mission-driven leader.
It uses the five elements of the Compass —Alignment, Focus, Reflection, Flow, and Sustainability — to help you leverage your Cardinal Leadership Archetype strengths with less friction.
Is the Workbook suitable for for-profit social enterprises?
Absolutely. If your business is mission-driven and values sustainability alongside profit, this framework will support your goals.
Why do I need the Workbook if I already have strategic planning tools?
Fair question. Here's the difference:
Most templates give you blanks to fill in: vision, mission, goals, tactics.
The Focus Workbook shares insights on why your current strategy isn't working before helping you build a new one.
It asks questions like:
- What decision are you avoiding that's creating the bottleneck?
- Where is your stated culture different from your actual culture?
- Which of your priorities is a distraction disguised as importance?
- What are you doing that someone else should be doing?
Templates give you structure. This Workbook gives you strategic insight.
If you already have templates that work, you probably don't need this. But if your templates aren't translating into focus, strategy, and traction, I offer this as a possible missing piece.
How is this different from hiring a consultant?
A consultant does the thinking with you (or for you). The Workbook gives you a system to do the thinking yourself.
Choose a consultant ($2,500-$10,000+) if:
- You need external facilitation and accountability
- You want someone to analyze your organization from outside
- You need help navigating team or board dynamics
- You want comprehensive implementation support
Choose the Workbook ($147-$197) if:
- You're self-directed and prefer to think deeply on your own
- You need a framework but not facilitation
- You can't justify consulting fees right now
- You want to do the strategic work yourself, on your timeline
You can start with the Workbook, then bring me in once you've done the diagnostic work and know exactly where you need support.
The Workbook empowers you to think strategically on your own schedule, offering a smaller investment compared to consulting fees.
What if I start the Workbook and realize I need more help?
Complete as much of the Workbook as you can. If you hit a point where you need strategic partnership, use your credit to book a 90-minute Focus Sprint.
In the Sprint, we'll review what you discovered in the Workbook and build a concrete next steps action plan together.
You'll have already done the diagnostic heavy lifting, the Sprint just helps you translate it into executable strategy.
Or we can go deeper with a different engagement pathway to meet your needs.
